Work snippetRound-trip sync
HubSpot deal to Jobber quote to Xero invoice, with status written back
How I would approach the full loop for a 25-tech solar and electrical installer: a registry linking deal, quote, job and invoices, one owner for each field, and status moving forward and back so sales can see whether the work was invoiced and paid.

Context and systems map
A 25-tech solar and electrical installer with two branches, a sales lead, an office manager and a bookkeeper. Deals are worked in HubSpot, quotes and jobs run in Jobber, and invoices are raised in Xero. Each team sees only its own system, and nobody can say from a deal whether the invoice was paid.
The systems in play
In the example a deal, a quote, a job and an invoice are linked by one registry, status moves forward through the systems and back, and each field has one owner so the systems never fight over a value.
| System | What it does for the business |
|---|---|
| HubSpot | Companies, contacts and deals. Owns the sales stage and the expected amount until the quote is approved. |
| Jobber | Quotes, jobs and visits. Owns the quote and job status and the scope of work. |
| Xero | Invoices and payments. Owns the invoice and payment status. |
| Link registry | One row per deal with the id in each system and the last status in each. |
| Round-trip flow | Scheduled and event-driven flows that move status forward and write it back. n8n in the example. |
| Sales lead, office manager, bookkeeper | Each owns one part of the status map and one exceptions list. |
How the data moves
- Deal in HubSpot
- Quote in Jobber
- Quote approved
- Job scheduled
- Invoice in Xero
- Payment recorded
- Status written back to the deal
Problem
What the owner sees
- Sales that cannot see whether a won deal was invoiced or paid
- Invoices raised for the wrong amount after a scope change
- Deals closed twice or reopened after payment
- Reports for the owner that disagree by system
A forward-only link handles the happy path. Real jobs loop back: the scope changes, a deposit is paid first, a quote is declined and reissued. Without owned fields and a registry, each system overwrites the others and the status is whichever system updated last.
| Everyday situation | What goes wrong |
|---|---|
| Scope change after the quote is approved | The deal amount and the invoice differ; no one notices |
| Deposit invoice paid | The deal stays at won and sales do not see the payment |
| Quote declined and reissued | A second deal is created for the same job |
| Status edited in two systems | The last write wins and the other change is lost |
| Invoice voided | The deal still shows paid |
| Duplicate webhook | The same status change is applied twice |
Approach
Four steps, in this order. Each one ends with a result that is checked.
- LookReview of the current deals, quotes, jobs and invoices for 6 months, matching them by hand to measure how many are linked.
- Agree the rulesField ownership, the status map, the registry, loop prevention and who resolves a conflict are written down.
- Build and testForward flow first, then write-back, then the loops (changes, deposits, declines), each tested on a copy.
- Go live in stagesNew deals first, then open deals backfilled into the registry, then write-back switched on.
| Item | Example setting |
|---|---|
| Field ownership | Each field has one owning system; others read it. A change in a non-owning system is reverted and listed. |
| Registry | Every deal has one row with the three ids; no create without a registry check |
| Status map | HubSpot stages, Jobber statuses and Xero statuses mapped to one shared list |
| Amount rules | Deal amount follows the approved quote; scope changes create a new quote version, not an edit |
| Deposits | A deposit invoice moves the deal to Deposit paid; the balance invoice moves it to Paid |
| Loop prevention | Every write carries a source tag and a version; a flow ignores changes it made itself |
| Conflicts | Listed for the owner of the field, resolved in one business day |
| Audit | Every status change logged with system, user, old value and new value |
Flow and data mapping
The first table is the shared status map across the three systems. The second shows who owns each field and which way it travels.
| Shared status | HubSpot stage | Jobber | Xero |
|---|---|---|---|
| Qualified | Qualified | No quote yet | None |
| Quoted | Proposal sent | Quote awaiting response | None |
| Approved | Won, awaiting deposit | Quote approved, job created | Deposit invoice draft |
| Deposit paid | Won, deposit paid | Job scheduled | Deposit invoice paid |
| In progress | In delivery | Job in progress | None |
| Completed | Delivered | Job complete | Balance invoice sent |
| Paid | Closed won, paid | Job closed | Balance invoice paid |
| Declined | Closed lost | Quote declined | None |
| Field | Owner | Direction |
|---|---|---|
| Company and contact | HubSpot | To Jobber and Xero on first approval |
| Deal stage | HubSpot until approved, then status map | Written back from Jobber and Xero |
| Quote lines and total | Jobber | To HubSpot as the deal amount |
| Job status and visits | Jobber | To HubSpot as stage |
| Invoice amount, status, paid date | Xero | To Jobber and HubSpot |
| Billing contact | Xero | Read by the others |
| Registry ids | Registry | Read by the flows |
Edge cases handled
Agreed in advance with the finance lead and the operations manager, and tested before go-live.
| Situation | How it is handled |
|---|---|
| Scope change after approval | New quote version, deal amount updated, deposit invoice unchanged and the balance recalculated |
| Quote declined and then reissued | Same deal, new quote version; no second deal |
| Deposit paid, job cancelled | Deal moved to Cancelled with the deposit shown; refund handled by the bookkeeper |
| Invoice voided | Deal returns to the previous stage with a note |
| Status edited in the wrong system | Reverted and listed for the owner |
| Duplicate webhook | Ignored by version and counted |
| Two deals for one customer and job | Flagged by the registry before a second quote is created |
| Payment higher than the invoice | Held as an overpayment in Xero; the deal shows paid and the difference is listed |
Worked example
The tables below follow one deal through a scope change and a deposit. They show the shape of the checks, not a client result.
| Step | Amount | Where |
|---|---|---|
| Deal and first quote | 24,500.00 | HubSpot and Jobber |
| Scope change, quote version 2 | +1,800.00 | Jobber |
| Approved total | 26,300.00 | Jobber, then HubSpot amount |
| Deposit invoice at 30% | 7,890.00 | Xero |
| Balance invoice | 18,410.00 | Xero |
| Total invoiced | 26,300.00 | Equals the approved total |
| Field | Value |
|---|---|
| Deal id | H-10482 |
| Quote id and version | Q-2231, version 2 |
| Job id | J-5120 |
| Invoices | XI-7701 deposit, XI-7712 balance |
| Shared status | Deposit paid |
| Last change | Xero, deposit paid, version 7 |
| Measure | Count |
|---|---|
| Deals open in HubSpot | 64 |
| Linked in the registry | 64 |
| Quotes whose total differs from the deal amount | 0 |
| Approved deals with no deposit invoice after 3 days | 2 |
| Paid invoices with the deal not at Paid | 0 |
| Fields reverted for a non-owner change | 3 |
| Exception | Owner | Due |
|---|---|---|
| Deal amount differs from the quote | Sales lead | 1 business day |
| Approved with no invoice | Bookkeeper | 1 business day |
| Status changed in a non-owning system | Owner of the field | 1 business day |
Monitoring and alerting
The round trip relies on events arriving and being applied once. The alerts watch for missed events, loops and any status the three systems disagree on.
| Signal | Threshold | Alert goes to | First action |
|---|---|---|---|
| Webhook not received | No event for a linked deal for 24 hours when one was expected | Office manager | Status polled and applied |
| Loop detected | More than 5 writes to one record in 10 minutes | Manaz Afzal immediately | Flow paused, rule fixed |
| Status disagreement | Systems differ for more than 1 business day | Owner of the field | Resolved and logged |
| Amount mismatch | Deal amount not equal to the approved quote | Sales lead | Corrected in the owner system |
| Approved without invoice | After 3 days | Bookkeeper | Deposit invoice raised |
| Registry gap | Any deal without a row | Manaz Afzal | Row added or the deal linked |
Test plan
Every check has a written pass condition and a written fail condition before it is run. A FAIL stops the next step until it is cleared and re-run.
| ID | Check | Method | PASS when | FAIL when |
|---|---|---|---|---|
| T1 | Forward flow | Deal to quote to approval on a copy | One job and one deposit invoice created | Any duplicate or missing |
| T2 | Write-back | Mark the deposit paid in Xero | Deal at Deposit paid within 15 minutes | No change |
| T3 | Scope change | Version 2 of a quote | Deal amount updated; balance recalculated | Deposit changed |
| T4 | Loop guard | Change a status in both systems | Owner value kept; other reverted and listed | Endless changes |
| T5 | Decline and reissue | Decline and reissue a quote | Same deal, no second deal | Second deal |
| T6 | Void | Void a balance invoice | Deal returns to Completed with a note | Deal stays at Paid |
| T7 | Duplicate webhook | Send an event twice | Applied once | Applied twice |
| T8 | Backfill | Open deals matched to the registry | Every open deal linked or on the list | Any unlinked deal |
Go-live and rollback
The flow goes live in three stages. At any stage the write-back can be switched off while forward creation continues.
| Step | Owner | Gate to continue | Rollback trigger |
|---|---|---|---|
| New deals only | Manaz Afzal | T1, T3, T5 pass | Any duplicate quote or job |
| Open deals backfilled | Sales lead | T8 passes | Any deal linked wrongly |
| Write-back on | Bookkeeper | T2, T4, T6, T7 pass; a week with no loop | Any loop or wrong stage |
| Weekly report live | Office manager | Two clean weeks | Report differs from the hand check |
| Rollback | Owner | Write-back paused; registry kept; statuses corrected by hand from the log | Decision recorded with the reason |

| Registry | One row per deal with the three ids and the last status |
| Status map and field ownership | Signed table with directions |
| Forward flow | Deal to quote to job to invoice |
| Write-back | Quote, job and invoice status back to the deal |
| Loop and change handling | Scope changes, deposits, declines and voids |

Typical scope for this kind of project: US$2,800–4,500
About 6 weeks across 4 fixed milestones. The Systems Audit (US$300, fixed) comes first and confirms the scope.
Describe what is going wrong between your job system and your books, and I will say where I would look first.
